#### Baseline vs last year

**Key:** base_growth

**Expr:** (sum_stat - sum_ly) / sum_ly * 100

**Notes:** Mixed units of measure are shown for illustration; totals only make sense when all rows share a unit, so convert to a common unit or a value before totalling. Keep each adjustment tied to a written assumption so it can be reviewed later against actuals.

## Content

**Intro:** A demand plan is the single agreed view of what the business expects to sell. This template layers sales and marketing adjustments on top of a statistical baseline, so each change to the number is visible and can be reviewed against actuals later.

**Sections:**

#### How to use the template

**Body:** List your product families, one per row. Enter the same period last year and the statistical baseline from your ERP or planning tool. In the sales and marketing columns, enter only the adjustments, positive or negative, that the commercial teams commit to. The worksheet adds them into a consensus demand per family and compares it with last year. Add a confidence rating and a one line assumption for every adjustment. Export to Excel for the demand review meeting and keep one file per cycle.

#### Why keep adjustments separate

**Body:** Putting only the final number in the system hides who changed it and why. Separating baseline, sales adjustment and marketing adjustment lets you measure whether each layer improves accuracy, which is the idea behind forecast value add. It also stops double counting: a promotion should be added once, not both in the baseline history and again as an adjustment. If net adjustments exceed 10 to 15 percent of baseline regularly, challenge the baseline or the assumptions.

**Bullets:**

- Baseline: statistical forecast from clean history.
- Sales adjustment: known customer wins, losses, project timing.
- Marketing adjustment: promotions, launches, pricing actions.
- Consensus: the agreed number that drives the supply plan.

#### Level of detail and horizon

**Body:** Plan at the level where decisions are made. Families are usually right for an executive view, while SKU or SKU by location level is needed for supply planning and can be derived by disaggregating with mix percentages. Use monthly buckets across the planning horizon, often 18 to 24 months, and weekly buckets only inside the frozen window. Copy this sheet for each bucket or add columns for later months, keeping the same structure.

#### Common mistakes

**Body:** Planning to the budget instead of demand, which turns the plan into a target rather than a forecast. Letting adjustments creep in without an assumption or an owner. Mixing units of measure in the same total. Ignoring capacity: a consensus demand that exceeds what plants can make needs a supply response, not silent acceptance. And not archiving each cycle's plan, which makes it impossible to measure accuracy at a lag later.

**Cta:** If the baseline, adjustments and consensus live in different systems, we can help connect them so the plan loads back into your ERP with a clear audit trail.

**Faq:**

#### What is a consensus demand plan?

**Answer:** It is the single forecast agreed between sales, marketing, finance and operations after reviewing the statistical baseline and known commercial events. It is the number that drives the supply plan, and it should be saved each cycle so accuracy can be measured.

#### How detailed should a demand plan be?

**Answer:** Plan executive-level numbers by product family and region, and plan supply-level numbers by item and location. Use a disaggregation rule, such as recent mix percentages, to go from family to SKU, and keep the two levels consistent.

#### Should the demand plan equal the sales budget?

**Answer:** Not necessarily. The budget is a target; the demand plan is the best unbiased expectation. Differences between them are normal and should be discussed in S&OP as a gap to plan, with actions rather than silently adjusting the forecast.

#### How often should the demand plan be updated?

**Answer:** Monthly in most manufacturing S&OP cycles, with weekly adjustments inside the frozen window if orders move. More frequent updates help fast-moving items but add effort, so match the frequency to lead times and demand volatility.
