## Content

**Intro:** ERP budgets rarely fail in one big step. They drift line by line. This tracker shows planned, actual and forecast for each cost category so the drift is visible while you can still act.

**Sections:**

#### How to use the tracker

**Body:** Enter one row per budget line using your approved baseline as planned. Each month, enter actual spend to date from finance and ask the owner for an honest estimate to complete. Forecast at completion is actual plus estimate to complete, and variance is forecast minus planned. A positive variance means a forecast overrun. Export to Excel for the steering pack and flag any line with a variance beyond your tolerance, for example ten percent.

**Bullets:**

- Baseline is the approved budget
- Update monthly
- Owner provides estimate to complete
- Flag lines beyond tolerance

#### The method

**Body:** This is a simplified estimate at completion approach from project cost management: forecast equals actual cost plus a fresh bottom-up estimate to complete. It is more honest than extrapolating from percent complete, because ERP work is lumpy. Data migration and testing often cost more late in the project, so a linear burn rate understates the end cost. Include internal backfill and training, which are routinely left out of vendor-led budgets, and keep contingency as its own line.

**Bullets:**

- Forecast = actual + ETC
- Variance = forecast - planned
- Show contingency separately
- Include internal costs

#### Reading the summary

**Body:** The forecast variance percentage is your headline. A figure within a few percent positive or negative means the plan is holding. Above ten percent the sponsor needs a decision: draw contingency, cut scope or request more funding. The share of forecast already spent shows how much of the money has gone out the door; compare it with percent of schedule elapsed. If spend is far ahead of schedule progress, investigate before the money is gone.

#### Common mistakes

**Body:** The usual faults are leaving out internal labor, treating licence renewal years as outside the project, and never revising estimate to complete. Another is netting overruns against underruns on other lines so the total looks fine while key lines are broken. Keep line-level variance visible. Finally, tie the tracker to approved change requests, so authorized increases update the baseline and unauthorized ones stay visible as variance.

**Cta:** If you need spend and open commitments pulled from the ERP in real time, we can show how a read-only layer answers those questions on demand.

**Faq:**

#### What costs belong in an ERP implementation budget?

**Answer:** Software licences or subscriptions, implementation services, infrastructure, data migration, integrations, customization, training, internal backfill, travel, testing tools and contingency. Internal staff time is often missed.

#### How do I calculate forecast at completion?

**Answer:** Add actual cost to date to a fresh estimate to complete for the remaining work. This worksheet does that per line and totals it for the project.

#### How much contingency should an ERP budget hold?

**Answer:** Practice varies with complexity and risk. Many teams hold a reserve in the range of ten to twenty percent of services cost. Use the contingency reserve calculator on this site to size one.

#### How often should we update the budget tracker?

**Answer:** Monthly at minimum, and before each steering meeting. Align the cutoff with the finance close so actuals are reliable.
