## Short answer

A scored checklist for running a mock recall and traceability exercise, with the critical steps flagged.

## Category

quality

## Industry

Food and Beverage

## Audience

- Food safety manager
- Quality manager
- Supply chain manager

## Tool

**Kind:** checklist

**Scoring Note:** Aim to complete the trace and reconcile quantities inside 4 hours. Critical items missed mean your recall plan is not ready. Run it at least twice a year and after any process change.

**Groups:**

#### Before the exercise

**Items:**

**Text:** Recall team named with deputies and current phone numbers

**Critical:** true

**Text:** Written recall plan approved and under document control

**Critical:** true

Scenario chosen (ingredient, finished product, allergen, foreign material)

Exercise start time recorded and no advance notice to records staff

**Text:** Customer, regulator and certification body contact list available

**Critical:** true

Decision criteria for hold, withdrawal and recall defined

#### Trace back and forward

**Items:**

**Text:** Finished product lot identified from the code on the pack

**Critical:** true

**Text:** All ingredient and packaging lots used in that lot identified (trace back)

**Critical:** true

**Text:** Supplier lot and supplier contact found for each ingredient

**Critical:** true

**Text:** Other finished lots made with the same ingredient lots identified

**Critical:** true

**Text:** Customers and ship-to locations for each affected lot identified (trace forward)

**Critical:** true

Production date, line, shift and work order found

Rework use recorded and traced

Records found in all systems (ERP, paper, WMS, MES) without gaps

#### Quantity reconciliation

**Items:**

**Text:** Quantity produced compared to quantity shipped, on hand and consumed

**Critical:** true

**Text:** On-site inventory located and placed on hold in the system

**Critical:** true

Quantity at third-party warehouses and distributors found

Reconciled to within the target tolerance and the gap explained

Samples and retained product located

**Text:** Time taken to complete trace recorded

**Critical:** true

#### Communication and control

**Items:**

Draft customer notification prepared and checked for accuracy

**Text:** Draft regulator notification path and timing confirmed

**Critical:** true

Draft public statement or media holding line reviewed

Instructions for disposal or return of recalled product written

Effectiveness check method defined (customer response rates)

Hold and release authority named

#### Review and follow up

**Items:**

**Text:** Gaps and delays listed with an owner and due date

**Critical:** true

Lot coding and label legibility problems logged

Supplier records that were slow or missing flagged

Recall plan updated as needed and team retrained

Results reported to management review

Exercise record retained for audit

## Content

**Intro:** A mock recall is the most honest audit of your traceability. This checklist covers planning, trace back and forward, reconciling quantities, communication and follow-up, with the critical items flagged.

**Sections:**

#### How to use the checklist

**Body:** Pick a real finished lot and start the clock without warning the records team. Work through each group in order, ticking items as you complete them and noting the time. Treat any critical item you cannot complete as a finding. Most customers and GFSI schemes expect an exercise at least annually, and many sites run two a year, once starting from a finished lot and once starting from an ingredient. Export the completed list as the evidence record.

#### What good looks like

**Body:** A good result identifies every ingredient lot used, every other finished lot that used them, every customer who received them and a reconciled quantity, all within a few hours. Some customers and schemes set specific limits, often between two and four hours, so check your contracts. Reconciliation should close within a small tolerance, and unexplained gaps must be investigated, not rounded away. Include a trace forward from an ingredient lot because it is slower and more error-prone than starting from the finished pack.

**Bullets:**

- Time to complete is a key metric
- Reconcile quantities, do not only find lots
- Test both ingredient and finished lot starts
- Include packaging and rework

#### Recall, withdrawal and market action

**Body:** Define how decisions are made before an event. A withdrawal removes product that has a violation not posing a safety risk, while a recall removes product with a potential health hazard, and FDA classifies recalls as Class I, II or III by risk. In the US, a reportable food registry obligation can arise when there is a reasonable probability of serious adverse health consequences. Your plan should state who decides, who notifies regulators and customers, and how fast. This checklist does not replace legal advice.

#### Common mistakes

**Body:** Exercises are often announced, so staff gather records beforehand and the test shows nothing. Other plants only trace back, never forward, or stop at the first customer. Lot codes smudged by inkjet printers, rework without lot links and records spread across four systems cause most delays. The corrective step is usually to put lot genealogy, shipping and holds in one system, typically the ERP, and test that it produces the answer without manual searches.

**Cta:** If your last mock recall took days, we can help build ERP lot genealogy reports that answer one-up and one-back questions in minutes.

**Faq:**

#### How often should a mock recall be done?

**Answer:** At least annually is the common requirement in GFSI schemes such as SQF and BRCGS, and many customers ask for more. Do an extra one after a major system, supplier or process change.

#### How long should a trace take?

**Answer:** Targets vary. Many customers and auditors look for results within two to four hours. Set your own target, measure it every time and show improvement.

#### What is the difference between a recall and a withdrawal?

**Answer:** A recall deals with product that may cause a health hazard. A withdrawal removes product with a lesser issue such as a minor labeling error. FDA classifies recalls into Class I, II and III by seriousness.

#### Should I involve customers in the exercise?

**Answer:** Test your own side first. Once it works, involve a key customer or distributor in a later round, so you can test how quickly they can find and hold product, which is often the slowest part.
