**Agg:** count

**Format:** integer

#### Average progress

**Key:** progress

**Agg:** avg

**Notes:** Progress is measured from baseline to target, so it works for metrics that should go down (scrap) and up (delivery). Limit the plan to three to five breakthrough objectives. Hoshin Kanri works through catchball: owners negotiate targets up and down the organization before they are locked.

## Content

**Intro:** Hoshin Kanri, or policy deployment, links a few long-term objectives to the annual priorities, metrics and owners that deliver them. This worksheet lays that out as a table you can edit and review monthly.

**Sections:**

#### How to use the worksheet

**Body:** Start from the left. Write three to five breakthrough objectives for the next three to five years. For each, define one or two annual objectives. Then list the improvement priorities that will deliver them, with a metric, an owner, a baseline and an annual target. Update the current value monthly and mark review status. The sheet calculates the gap and progress so reviews focus on what is behind. Export to Excel for the wall display or leadership review.

**Bullets:**

- Three to five breakthrough objectives only
- Every priority has a metric and one owner
- Baseline and target must be numbers
- Review monthly, not yearly

#### The X-matrix idea

**Body:** A traditional X-matrix is a single page with four sides: long-term objectives, annual objectives, improvement priorities and metrics, with correlation marks in the corners showing which items support which. This worksheet captures the same content in rows, which is easier to filter and calculate in Excel. A good plan has no orphans: every priority supports an objective, and every objective has at least one priority and metric. Catchball means owners discuss and adjust targets with their teams, so commitments are realistic and understood.

#### Common mistakes

**Body:** Plans fail when they list too many priorities, when targets are set top down without discussion, or when reviews are skipped after the first quarter. Another mistake is mixing business as usual with strategic priorities. Keep daily operations in your daily management system and use Hoshin for the few changes that matter. Make sure metrics come from a trusted source so reviews do not turn into data arguments.

**Bullets:**

- Do not exceed what the team can resource
- Negotiate targets with owners
- Keep routine work out of the plan
- Use trusted data for the monthly review

**Cta:** If your Hoshin metrics come from ERP and MES data, Netray can help automate a private, read-only feed so reviews start with current numbers.

**Faq:**

#### What is the difference between Hoshin Kanri and OKRs?

**Answer:** Both cascade goals. Hoshin Kanri emphasizes a few multi-year objectives, catchball negotiation and a regular PDCA review, and is common in lean manufacturing. OKRs are typically quarterly and more flexible. Many plants use one or blend elements of both.

#### How many priorities should we have?

**Answer:** Keep the total to what your leaders can actively drive, usually five to ten annual priorities across three to five objectives. If everything is a priority, nothing gets focus, and the monthly review becomes a status report.

#### How is progress calculated?

**Answer:** Progress is (current minus baseline) divided by (target minus baseline), shown as a percent. It works whether the metric should rise or fall. If target equals baseline the formula shows zero to avoid division errors.

#### How often should we review?

**Answer:** Monthly at the leadership level, with a deeper quarterly review and an annual reset. Each review should ask what is behind, why and what the countermeasure is, in the PDCA sense.
