## Content

**Intro:** Every plant has more good ideas than people to run them. This worksheet gives each initiative a transparent score and a payback figure, so the ranking can be defended in an operations review instead of argued from opinion.

**Sections:**

#### How to use it

**Body:** List each initiative with an owner and an area. Score impact, strategic fit, effort and risk from 1 to 10 with a small group, not alone, and keep a one-line reason for each score. Enter the annual benefit and cost to deliver. The score and payback calculate automatically. Sort by priority score, then read down the list asking whether the team has capacity for the top items at the same time.

#### The method

**Body:** The priority score is a benefit-over-burden ratio: impact counts double, strategic fit counts once, and the sum is divided by effort plus risk. High value and low difficulty rise to the top. Payback is cost divided by annual benefit, in months. The summary rows show the payback of the whole portfolio and benefit per dollar spent.

**Bullets:**

- Score as a group and write the reason for each number.
- Use payback to break ties between similar scores.
- Re-score quarterly as facts change.

#### Reading the result

**Body:** In the example, the scrap containment and changeover projects rank first because they are valuable and low in effort and risk. The robot cell scores lower because it costs more than a year of benefit. Remember a score is a conversation tool, not a decision: safety and compliance items may need to go first whatever their score.

#### Common mistakes

**Body:** Teams inflate impact, leave risk blank and treat a score of 7.0 as clearly better than 6.8. Another error is a benefit figure that cannot be traced to a ledger line. Ask the finance partner to confirm benefits, and track the benefits delivered after the project closes.

**Cta:** If initiative benefits are tracked in spreadsheets, Netray can help link them to ERP cost and volume data so delivered benefit is measured, not estimated.

**Faq:**

#### Can I change the weights?

**Answer:** Yes. After exporting to Excel you can edit the formula to weight impact, fit, effort and risk differently. Keep the weights stable across a planning cycle so scores stay comparable between quarters.

#### Is a higher effort score worse?

**Answer:** Yes. Effort and risk are burdens, so higher values lower the priority score. Impact and strategic fit are benefits, so higher values raise it.

#### How many initiatives should I run at once?

**Answer:** Match the list to the capacity of the people who must deliver them. Many plants do better with a handful of finished projects than a long list in progress. Cap the active list and rank the rest as a queue.

#### Why show payback as well as a score?

**Answer:** The score captures strategy and difficulty, while payback captures money. A project can score well and still pay back slowly. Looking at both helps you separate quick wins from long-term bets.
