#### Average capital per initiative

**Key:** capex_per

**Expr:** sum_capex / count

**Format:** currency

**Notes:** Score 1 to 5 in each column; for effort and risk a higher number lowers the priority. Weights are 40 percent impact, 30 percent fit, 20 percent effort and 10 percent risk. Sort by score after export, then adjust for dependencies and capacity before committing.

## Content

**Intro:** Every plant has more projects than people and money. This worksheet scores each initiative against the same four criteria so the ranking can be debated on evidence instead of whoever argues loudest.

**Sections:**

#### How to use the worksheet

**Body:** List every candidate project, from capital items to improvement events. Have the owner and one neutral person score impact, fit, effort and risk from 1 to 5, using the same definitions each time. Impact should be tied to the targets on your strategy page. Add capital to see the total ask, then export to Excel and sort by score. Use the ranked list as the starting point for a leadership discussion, not as an automatic decision.

**Bullets:**

- Score as a group to reduce bias
- Define what a 5 means before scoring
- Tie impact to written targets
- Re-score every quarter

#### The scoring method

**Body:** This is a weighted scoring model. Impact and strategic fit are rewarded; effort and risk are inverted, so a low effort scores higher. With weights of 40, 30, 20 and 10 percent, a project scoring 5 on impact and fit and 1 on effort and risk reaches 100. Weighted scoring is a common portfolio tool, and the weights are yours to change by editing your own copy after export. It does not calculate financial returns, so combine it with payback or NPV for capital items.

#### Reading the output

**Body:** Look at the top five and ask whether you have the people and money to run them at once. Check dependencies: a scheduling project may rely on clean routing data that is itself a project. Look for low-score items with large capital, which are the first to defer. Also watch for scores clustered together, which suggests the criteria are not discriminating. The totals row gives total capital requested against your budget.

#### Common mistakes

**Body:** Scoring everything as a 4 or 5, mixing safety or compliance items with optional ones, and ignoring capacity of the people who must deliver. Mandatory items such as regulatory or safety work should be funded outside the ranking. Also avoid false precision: a difference of two points between projects is noise. Use bands such as top, middle and defer.

**Cta:** If your initiative list includes ERP reporting, data access or private AI, Netray can help scope those items and estimate effort realistically.

**Faq:**

#### Can I change the weights?

**Answer:** The worksheet uses fixed weights of 40, 30, 20 and 10 percent. After exporting to Excel you can change them in the formula, as long as you apply the same weights to every project and document why.

#### Should safety projects be scored?

**Answer:** Safety and legal compliance items usually bypass prioritization because they are mandatory. Score them anyway if you want to see relative effort, but fund them first and rank the remaining budget.

#### How many initiatives should I list?

**Answer:** List everything, but plan to run only as many as your teams can handle. Many plants find three to five concurrent major initiatives is the practical limit before delivery quality drops.

#### Does it replace a business case?

**Answer:** No. It is a screening tool. Projects that rank high still need a financial case with payback or NPV, a named owner and a plan. Use it to choose what deserves that effort.
