## Content

**Intro:** Pick rate is the most watched productivity number in a distribution centre, and also the easiest to misread. This calculator separates paid hours from productive hours and turns a shift's results into lines per hour, percent to target and labor cost per line.

**Sections:**

#### How to use it

**Body:** Enter the number of pickers, paid hours each, how much of that time is indirect work, and the lines and units picked. Add your target lines per productive hour and the loaded hourly labor cost. Pull lines and units from the WMS or ERP transaction log for the same period and exact same pickers, because mixing a full-day count with part-day labor will inflate the rate.

**Bullets:**

- Use lines for rates, units for volume only
- Match the labor hours to the picking window
- Track indirect time honestly, even if estimated
- Compare shifts, zones and pick methods separately

#### The formulas

**Body:** Lines per productive hour equals lines picked divided by paid hours less indirect time. Lines per paid hour uses all paid hours and is the number finance cares about. Performance to target is lines per productive hour divided by the target. Labor cost per line is paid hours times the loaded wage divided by lines picked. Lines are generally better than units or orders as a base because a line is the unit of walking, scanning and deciding, whereas units per line vary by customer.

#### Reading the results

**Body:** Below 85 to 90 percent of target for several shifts in a row points to a cause, not an individual: poor slotting, replenishment delays, congestion or system waits. Above 110 percent can mean target standards are stale, or that quality and safety are being traded for speed, so check mispick rates alongside. The chart shows why volume matters: when lines per shift fall, the same crew costs more per line. Use it for staffing conversations when forecast volume changes.

#### Common mistakes

**Body:** A frequent mistake is comparing pick rates across different pick methods. Piece picking, case picking, batch picking and zone picking have different natural rates, so each needs its own target. Another is ignoring travel: if pickers walk far between locations, slotting fast movers closer will help more than coaching. Engineered labor standards should be built from time studies, not copied from industry averages. In ERP-based warehouses, use transfer order or pick confirmation timestamps rather than manual tallies.

**Cta:** If pick confirmations are sitting in your ERP or WMS and nobody has time to turn them into shift reports, Netray can build a read-only productivity view on your own data.

**Faq:**

#### What is a good pick rate per hour?

**Answer:** It depends heavily on method and product. Manual piece picking often runs from about 60 to 150 lines per hour, while voice, pick to light or goods-to-person can run higher. Use your own baseline and engineered standards rather than a generic benchmark.

#### Should I measure lines, units or orders per hour?

**Answer:** Lines per hour is the most comparable measure because each line is roughly one location visit. Units per hour is useful for volume planning, and orders per hour for small-order e-commerce, but lines give the fairest cross-shift comparison.

#### How do I handle indirect time?

**Answer:** Estimate it from a sample week: breaks, meetings, equipment changes, cleaning and waiting. Entering a realistic indirect percentage keeps productive-hour rates fair and highlights how much time sits outside picking.

#### How is labor cost per line used?

**Answer:** It is the labor part of your cost to serve. Multiply by average lines per order to get picking labor per order, then compare with the price you charge customers or with a 3PL quote.
