Document AI and OCR Approach Assessment: Buy, Build or Self-Host
Choosing between a packaged service, a custom build and a self-hosted model is mostly decided by your volume, document variety, data sensitivity and process maturity. This ten question assessment shows where you stand and what to fix first.
1. How many documents do you process per month?
Count invoices, certificates, packing slips and similar documents together.
2. How many distinct supplier layouts do you receive?
3. What is the mix of document quality?
4. Do you have measured baselines (time per document, error rate)?
5. Do you have verified ground truth for a sample of documents?
6. Can documents leave your network for processing?
Consider export-controlled, customer confidential and personal data.
7. How clean is your vendor and part master data?
8. How will extracted data enter the ERP?
9. Do you have staff to own review queues and exceptions?
10. Do you have technical staff or a partner for running models and services?
How to use the assessment
Answer based on your situation today, not the target state. Involve AP, quality and IT in the answers, because each sees different parts of the picture. The score is a percentage of the maximum, and the band gives a verdict with next steps. It is a readiness check, not a ranking of vendors, so do not treat a lower band as a reason to stop. It tells you what to prepare.
What the questions measure
Volume and layout variety show how much a template-based approach will cover and how much needs a layout-aware or model-based one. Document quality predicts how much preprocessing is needed. The baseline, ground truth and master data questions measure whether you will be able to prove the result. The security question determines whether cloud services are an option at all.
- High volume with many layouts favors model-based extraction
- Stable layouts and low volume may be served by templates or vendor ERP features
- Strict data boundaries favor self-hosted engines
- No ground truth means no reliable comparison
Buy, build or self-host
A packaged service is often the fastest route when documents may leave your network and layouts are common. A custom build gives control over validation and ERP posting, but needs engineering time. Self-hosting open-source OCR or open-weight models keeps documents on your own servers, which matters for export-controlled or confidential content, at the cost of running the infrastructure. The ERP vendor's own capture module can be enough for small volumes with standard layouts.
Common mistakes
Buying on the strength of a demo with clean documents, skipping the baseline so that savings cannot be proven, and ignoring the people side of exception handling. Another frequent error is to decide the security boundary after selecting a vendor, which can invalidate the whole choice.
Frequently Asked Questions
Is a lower score a bad result?
No. It simply shows that preparation, such as baselines, labeled samples and clear ownership, will give you more value than choosing a tool now. Closing those gaps makes every later comparison faster and more reliable.
When is the ERP vendor's own capture enough?
When volumes are modest, suppliers are mostly standard and documents are clean, the built-in capability or a basic add-on may suffice. Test it on your own sample set before buying anything more complex.
Why does the security boundary matter so much?
If documents contain export-controlled, customer confidential or personal data, sending them to a cloud service may not be allowed. That narrows the options to self-hosted or private deployments before any feature comparison.
Can I use the same approach for quality documents?
Largely yes. Certificates of conformance, inspection reports and packing slips need different fields and validations, but the same preparation applies: representative samples, ground truth, thresholds and a review process.
If you want a private, on-premises option that works with your ERP, Netray can walk through your results and outline what that would involve.
