ETO Quote Template for Custom Machine Builders: What a Good Quote Includes

Short answer

A good ETO quote for a custom machine states the scope and performance requirement, lists assumptions and exclusions, breaks pricing into milestones, defines acceptance by a factory acceptance test, and spells out how changes are priced. Most disputes on custom equipment trace back to a quote that said what the machine does but not what it assumes. The template below is a structure for machine builders, not legal advice, so have your counsel review the final terms.

Scope and Performance Requirements

Open with a plain description of what the machine does and the measurable requirement it must meet: parts per minute, cycle time, changeover time, accuracy, yield, and uptime if guaranteed. Reference the customer URS or specification by document number and revision, because a quote that answers an old revision creates arguments later. List the product range the machine will run, with size and material limits, since a machine quoted for three part numbers will not run a fourth without rework.

Include utilities required at the customer site: voltage, air pressure and flow, floor loading, and footprint.

  • Customer specification number and revision
  • Throughput, cycle time, and accuracy targets with how they are measured
  • Part or product range and limits
  • Utilities, footprint, and installation environment

Assumptions and Exclusions

This is the section that protects margin. Assumptions are conditions the price depends on: customer supplies sample parts by a stated date, customer provides CAD of mating equipment, plant network and PLC platform follow customer standards, no regulated area classification. Exclusions are things the buyer may expect but the price omits: rigging and installation, foundation work, operator training days beyond a number, spare parts, third-party validation, and software licenses beyond the base.

Write them as short, countable statements. If an assumption fails, it becomes the trigger for a priced change order rather than an argument about intent.

  • Customer deliverables with dates, such as sample parts and CAD
  • Excluded installation, rigging, and utilities
  • Training days and documentation included
  • Software, PLC platform, and network assumptions

Pricing, Payment Milestones, and Validity

Custom machines cash-flow through milestones, not at shipment. A common structure ties payments to purchase order, design approval, major component procurement, factory acceptance test, shipment, and site acceptance, with a retention percentage until final acceptance. Milestone billing also matters for revenue recognition, since many builders recognize revenue over time on a cost-to-cost basis.

Add a quote validity period, and a clause that handles material price swings on steel, servo drives, and controls since lead times and prices moved sharply in recent years. Escalation language is better stated up front than negotiated after a price spike.

Acceptance Criteria, Warranty, and Change Orders

Define acceptance as a pass of a written factory acceptance test with agreed samples and metrics, and a site acceptance test after installation, so that finished does not mean arguable. State warranty duration, what it excludes such as wear parts and misuse, and who pays travel. Then define the change order mechanism: any change to specification, product, or schedule is priced at stated rates, with a written order before work starts.

Engineering, controls, and build labor should have listed hourly rates. That one paragraph saves more margin than most estimating improvements.

Turning the Template Into a Faster Process

Once the structure is fixed, the work is filling it with numbers from your history. A private AI layer over your ERP and document store can draft the assumptions and exclusions from the customer specification, pull similar past machines with actual cost and margin, and populate the scope outline for the estimator to edit. The risk to manage is a template that gets copied without thought.

If you build fewer than a handful of machines a year, a well-maintained Word template and a review checklist will do the job without any AI.

Frequently asked questions

What should be in a custom machine quote?

Scope tied to a specification revision, measurable performance requirements, assumptions, exclusions, price with payment milestones, schedule, factory and site acceptance criteria, warranty terms, and a change order process with listed hourly rates. Have counsel review terms and limits of liability.

How do you handle change orders in an ETO quote?

State that any change to the specification, product, schedule, or customer-supplied inputs requires a written change order priced at stated engineering, controls, and build rates before work begins. Pair it with a list of assumptions so that a failed assumption clearly triggers a change.

Should I include a not-to-exceed price?

Only if the scope is fully defined and you have history on similar machines. Fixed price on a first-of-a-kind design with fuzzy requirements shifts all engineering risk to you. Many builders split a paid concept and design phase from the fixed-price build phase.

Netray can draft quote sections from your past machine projects and customer specs on-prem, with an estimator approving everything before it leaves the building.
