ERP Super User Sizing and Backfill Cost Calculator
Super users are the difference between a go-live where questions find an answer on the floor and one where everything lands on the helpdesk. They are also the cost most budgets forget: every hour they give the project is an hour their department loses. This calculator sizes the network and prices the backfill.
Your numbers
A lower number means more super users and a tighter support net.
Average share of the working week spent on testing, training and cutover.
Some work can wait or be absorbed; the rest needs temporary cover.
Your results
Planning model. Commitment varies by phase, usually peaking during UAT, training and cutover.
Backfill cost vs super user time commitment
Sweeps Project time per super user from 5 to 80, holding your other inputs fixed.

How to use it
Enter the number of users you will support and choose a ratio. Lean ratios suit simple, repetitive roles; tighter ratios suit shift work, multiple sites or heavily changed processes. Set the average time share over the full period, not the peak week. Use loaded cost, including benefits, and decide what part of the freed time truly needs cover, given that some tasks can be deferred or absorbed by colleagues.
- Assign at least one super user per shift and site
- Use average, not peak, time commitment
- Include benefits in loaded cost
- Agree the backfill plan with each department head
The calculation
Super users = ceiling of end users / ratio. Project FTE = super users x time share. Hours diverted = FTE x months x working hours per month. Backfill cost = FTE x months x monthly loaded cost x backfill share. The chart sweeps the time share to show cost sensitivity. Note that commitment is rarely flat: it can reach fifty percent or more during testing and training, then fall during hypercare.
Reading the result
Compare the backfill figure with the budget line for training and change management. If the result is much higher, challenge the ratio before cutting the time commitment, because under-resourced super users produce poor test coverage and weak training. Where backfill is impossible, such as small specialist teams, consider temporary contractors or phasing activities around operational peaks.
Common mistakes
The most common error is naming super users in addition to their full jobs, which guarantees burnout. Another is picking people only from the quietest teams, who may not know the real process. Do not forget recognition: super users who are not credited in performance reviews tend to withdraw.
- Super users on top of a full workload
- Choosing availability over knowledge
- No coverage for shifts or sites
- No recognition or career benefit
Frequently Asked Questions
What is a typical super user ratio?
Many projects use about one super user per 20 to 30 end users, with a lower ratio for shift work or complex processes. Use it as a starting point and adjust for sites, shifts and process change.
How much time should a super user spend?
Often 10 to 20 percent during design, rising to 40 percent or more during testing, training and cutover. The average over the project is the number to enter here.
Is backfill always needed?
Not always. Some work can be deferred or absorbed. Be honest about which tasks genuinely cannot wait, and set the backfill share accordingly. Zero backfill is only credible when workload is low.
Do super users stay after go-live?
Yes, the network usually continues as first-line support and for later releases, with a smaller time commitment. Plan a role description and a recognition approach so the role stays attractive.
