Procurement KPI Formulas and Definitions

Procurement teams are judged on a handful of ratios, but each one hides a definition choice. This reference lists the common KPIs with a plain formula, the unit, which direction is good and the ERP data needed to compute it.

Definitions vary by company. Write the exact formula, the period and the data source next to every KPI you publish, and report savings and cost avoidance separately.

How to use the list

Search for the KPI you must report, copy the formula into your reporting tool, and check that every data field exists in your ERP. Agree the definition with finance before the first report, because a metric that changes meaning each quarter is worthless. Choose six to ten KPIs across four groups: delivery, cost, quality and process efficiency. Too many KPIs dilute buyer attention.

  • Delivery: OTD, IF, OTIF, lead time and variability
  • Cost: PPV, savings, cost avoidance, early payment capture
  • Quality: PPM, three-way match rate, perfect order rate
  • Process: cycle times, maverick spend, spend under management

Definition traps to avoid

OTD depends on which date you measure against: the original request date, the supplier's confirmed date or a re-promised date. Measuring against a date the supplier chose last week makes performance look better than your plant experienced. PPV depends on how standard cost is set, so a stale standard produces noise unrelated to buying skill. Savings should be counted against a documented baseline, and cost avoidance should never be added into the savings total reported to finance.

Turning KPIs into action

A KPI is useful only if someone owns a response when it moves. Set a threshold, a named owner and a review rhythm for each. A rising expedite rate with stable OTD often means buyers are hiding late supply by paying for freight. A falling three-way match rate points to receiving discipline or price file errors, not to supplier behaviour. Pair price metrics with delivery and quality so that a cheaper supplier is not rewarded for worse performance.

Frequently Asked Questions

What is the difference between cost savings and cost avoidance?

Savings are a reduction from the price you paid before, so they show up in the budget. Cost avoidance is the increase you prevented, for example negotiating a supplier's requested ten percent rise down to three. Finance rarely accepts avoidance as savings, so report the two separately.

How do I calculate OTIF?

Count PO lines received on or before the promise date and at or above the ordered quantity within tolerance, then divide by all lines due in the period. A line that fails either test counts as a miss. Agree the tolerance window and which date you measure against before publishing.

What is a good maverick spend percentage?

It depends on category and industry, so avoid chasing a universal number. Many teams track it by trend and target the largest off-contract categories first. Some off-PO spend, such as utilities, is legitimate, so exclude those categories from the denominator and document the rule.

Which KPIs matter most for a small buying team?

Start with OTIF, PPV percent, expedite rate and requisition to PO cycle time. They are cheap to compute from standard ERP data and cover delivery, cost and process. Add supplier PPM and spend under management once the first four are trusted.

If these KPIs are rebuilt in spreadsheets every month, Netray can help compute them directly from your ERP purchasing tables with the query shown and role-based access.
