Small Manufacturer ERP ROI and Payback Calculator
Owners of small plants ask a simple question before paying for cloud MRP: does it pay back? This calculator turns three realistic benefit streams into an annual figure and a payback period.
Your numbers
Raw material plus WIP plus finished goods at cost.
Realistic first year range for a plant leaving spreadsheets is 5 to 20 percent.
Capital, storage, insurance, obsolescence. 15 to 30 percent is common.
Hours no longer spent re-keying orders, counting and chasing material.
Expedite freight, overtime, credits, lost goodwill.
Your results
Planning estimate only. Benefits depend on adoption and data quality. Replace every default with your own figures before presenting.
Net annual benefit vs inventory reduction
Sweeps Expected inventory reduction from 0 to 40, holding your other inputs fixed.

How to use the calculator
Start with inventory value at cost and an honest reduction percentage. Add the hours your planner, buyer and office staff spend on manual work, then the number of late orders and what each one really costs. Enter the quoted annual subscription and a one time setup figure that includes data cleanup and training. The sweep chart shows how sensitive the result is to inventory reduction, which is usually the most uncertain input.
- Use cost, not selling price, for inventory
- Count only hours you can redeploy or avoid
- Include data cleanup in the setup figure
- Test a pessimistic case by halving the reductions
The formulas behind the result
Cash released equals inventory value times the reduction percentage. Carrying cost saved is that cash multiplied by the carrying rate. Labor value is weekly hours times 52 times the loaded rate. Late order savings are late orders times cost times the reduction. Net annual benefit subtracts the subscription. Payback in months is setup cost divided by net annual benefit times twelve.
Reading the output
Treat the payback as a ranking tool between options, not a promise. Under 12 months is a strong case, 12 to 24 months is typical, and beyond 36 months deserves scrutiny of the assumptions. Cash released from inventory is shown separately because it is a one time balance sheet effect that finance teams treat differently from recurring savings.
Common mistakes
The most frequent error is counting labor savings as cash when no headcount changes. The second is assuming inventory falls immediately, when reorder points and lot sizes must first be tuned. The third is ignoring setup effort: item master cleanup and BOM verification take longer than the software configuration itself.
Frequently Asked Questions
What is a realistic inventory reduction for a small plant?
Plants moving from spreadsheets to a planned MRP often see 5 to 20 percent in the first year, mostly from removing duplicate buys and excess safety stock. Results vary widely with starting discipline, so run the sweep chart rather than trusting one number.
Should I include cash released in payback?
Most finance teams keep it separate because it is a one time effect. This tool excludes it from payback on recurring benefit but includes it in the three year total so you can see both views.
What carrying cost rate should I use?
Between 15 and 30 percent per year is typical, covering cost of capital, storage, insurance, shrinkage and obsolescence. Use your lender rate plus a realistic obsolescence allowance if you want a defensible figure.
Does this work for cloud MRP and full ERP?
Yes. The structure is the same: recurring benefit versus subscription plus one time setup. Heavier ERP packages simply have higher subscription and setup inputs.
