How to Reduce Quote Turnaround Time in a Machine Shop

Short answer

To reduce quote turnaround time in a machine shop, measure where each RFQ actually waits, then attack the queue rather than the estimating itself. In most shops the estimator works on a quote for a few hours but the RFQ sits for days: waiting for the estimator to be free, for vendor quotes on outside processing, or for missing information from the customer. Standard templates, similar-part lookups, pre-negotiated vendor pricing and a triage rule for which RFQs deserve effort usually cut turnaround more than faster estimating.

Measure Before You Change Anything

Pick ten recent quotes and record four timestamps for each: RFQ received, estimator started, vendor input received, quote sent. The gap between received and started is usually the largest. Then record how many converted to orders.

This tells you whether to spend effort on speed or on selection, since a shop that quotes everything at the same depth wastes estimator hours on bids it cannot win. Without this baseline, improvements are guesses and nobody can tell if a new tool helped.

  • Time from RFQ received to estimator started
  • Hours of actual estimator work per quote
  • Wait time for vendor and customer input
  • Conversion rate by customer and part type

Triage RFQs Before Estimating

Not every RFQ deserves a full estimate. Set simple rules: repeat customers and families you have run get a fast path using past actuals; new customers get a short qualification step; parts that need capability you lack, such as a large envelope or a certification you do not hold, get declined quickly. A fast, honest no also builds credibility with buyers.

Triage can be a checklist at the shared quoting inbox, applied by whoever opens the email, before the estimator touches the file.

Standardize the Repeatable Parts

Build templates for the pieces you quote repeatedly: material price tables updated monthly, standard setup times by machine type, standard inspection and packaging charges, and a vendor price sheet for common outside processes with minimums and turnaround. For outside processing, ask your two or three regular vendors for standing price lists so the estimator need not wait for an email per quote. A part family library with last-run actuals lets an estimator start from a real number instead of a blank estimate.

What to Automate With AI and What Stays Human

AI can read the RFQ email and attachments, extract material, quantity and finish requirements, find similar past parts in your ERP, and draft a first-pass estimate with sources shown. It can also chase missing information with a drafted reply. The estimator should still approve every price, judge risk on tight tolerances, and decide margin.

Netray builds this as a private assistant on your hardware with human approval before anything is sent or written back. It is not worth it if you receive a handful of RFQs a week and estimators are not the delay.

Set a Turnaround Target and Track It

Choose a target tied to your customers, such as same day for repeat parts and two business days for new parts, and report weekly on how many quotes met it. Pair it with win rate by response time, since many shops find their win rate drops sharply once a quote goes past a few days. Make one person responsible for the quoting inbox each day.

Visible numbers and clear ownership change behavior faster than any software purchase.

Frequently asked questions

What is a good quote turnaround time for a machine shop?

It varies by work. Many shops aim for same day on repeat parts and one to three business days on new parts. Faster generally helps win rate, but complex first-time parts with outside processing take longer. Set targets by quote type and measure them weekly.

Why do machine shop quotes take so long?

Mostly queueing, not estimating. RFQs wait for a free estimator, for vendor pricing on plating or heat treat, or for missing customer information. Measure the gap between receipt and start. Triage, vendor price sheets and part family libraries usually cut more time than speeding up the estimate itself.

Can AI write machine shop quotes automatically?

It can draft one by extracting requirements, finding similar past jobs and building a cost estimate with sources. A person should still review and approve because tolerances, risk and customer relationships need judgment. Treat AI as a first draft that saves the estimator the repetitive lookup work.
