AP Automation ROI Calculator

Finance leaders asked to fund invoice automation want one number: how long until it pays back. This calculator builds a conservative, labor-only case from your volume, handling time and touchless rate, and shows how sensitive the result is to the single assumption that matters most.

Net annual benefit vs touchless rate

Sweeps Expected touchless rate from 0 to 95, holding your other inputs fixed.

Turn this into a business case from your own data

We can pull a sample of your invoices and match results to replace assumptions with measured handling times. Optional, the calculator is complete on its own.

How to use it

Enter monthly invoice volume, the average minutes a person spends per invoice today, and the loaded hourly cost of the team. Then set the touchless rate you realistically expect, the time spent on invoices that go through untouched, and the time spent on exceptions. Add the annual platform cost and the one time implementation cost. The calculator derives the new average handling time, the net annual benefit after platform cost and the payback in months. The chart sweeps touchless rate so you can see the break even point.

  • Measure manual time from a timed sample, not an estimate from memory
  • Use a loaded rate, including benefits and overhead
  • Be cautious with touchless rate: first year is usually lower

The method

Current cost equals invoices per year times minutes per invoice divided by 60 times the hourly rate. After automation, the average minutes per invoice is the touchless share times the touch time plus the exception share times the exception time. The difference is gross saving, and subtracting platform cost gives net benefit. Payback is implementation cost divided by monthly net benefit. Exceptions are usually slower than the old average because the easy invoices are the ones that left, so set exception minutes higher than your manual average if in doubt.

Pitfalls and honest limits

Savings only become cash if headcount is redeployed or growth is absorbed without hiring, so state which one you assume. If your ERP vendor already includes capture and workflow, a simpler tool may deliver most of the benefit, so compare the incremental cost rather than the full cost. Manufacturers with PO-heavy, line-level matching often see lower touchless rates than service-heavy businesses because quantity and price variances create exceptions.

  • Do not count the same hours as both saved and redeployed
  • Include ongoing model tuning and support in platform cost
  • Test the case at half your expected touchless rate

Frequently Asked Questions

What is a realistic touchless rate?

It varies widely with vendor mix, PO coverage and data quality. Many first year programs land well below vendor brochures. Use your own pilot measurement, and model a conservative case at roughly half of the expected rate as a stress test.

What is the typical cost per invoice?

Published benchmarks vary by study, region and definition of cost, so treat any single figure with caution. The better approach is to time your own process and multiply by your loaded labor cost, which is exactly what this calculator does.

Should I include early payment discounts?

Only if you have evidence of discounts currently missed because of processing delay. Keep them as a separate line from the labor case so the core payback does not depend on speculative upside.

Does this apply to non PO invoices?

Yes, but their touchless rate depends on coding rules and approval workflow rather than matching. Run the model separately for PO and non PO invoices if their handling times differ significantly.

If you want a business case built on your own invoice data and ERP match results rather than assumptions, we can analyse a sample and help you judge whether a custom build is worth it against your ERP vendor's native capture.
