FOD Prevention Program ROI Calculator
FOD programs are hard to fund because the benefit is events that did not happen. This calculator puts a number on the annual loss and shows the reduction the program must deliver to cover its own cost.
Your numbers
Events found at inspection or downstream that need rework, rewash or reinspection.
Labor, reinspection, borescope or disassembly, MRB time and schedule impact.
Events reaching the customer or causing scrap, damage or a corrective action request.
Include scrap, customer chargeback, containment, investigation and lost future business if known.
Share of events prevented by the program.
Tool control, mats, covers, training time, audits and amortized equipment.
Your results
Simple annual cost model with no discounting. Severe events are rare and very uncertain, so test the result with a lower severe event count before using it in a budget request.
Avoided loss and net benefit vs reduction achieved
Sweeps Expected reduction in FOD events from 0 to 100, holding your other inputs fixed.
Pull FOD costs from your ERP history
We can search nonconformance and rework records for FOD-related events and total the cost for your business case.

How to use the calculator
Start with your own records. Count routine FOD events found at inspection or downstream in the last year, and estimate the average cost of each, including rework labor, reinspection, borescope time, MRB and schedule delay. Then estimate severe events, those that reached a customer or caused scrap or a corrective action request, and their typical cost. Enter the annual program cost and the reduction you expect. The primary outputs are net annual benefit and the break-even reduction. Use the slider to see how sensitive the case is.
The math behind the result
Annual loss equals routine events times average routine cost plus severe events times average severe cost. Avoided loss equals annual loss times the reduction percentage. Net benefit equals avoided loss minus annual program cost. Return on program cost equals net benefit divided by program cost. Payback in months equals program cost divided by avoided loss, times twelve. Break-even reduction is program cost divided by annual loss. The chart sweeps reduction from zero to one hundred percent so you can see where the net line crosses zero.
- Annual loss = events x cost + severe events x severe cost
- Net benefit = loss x reduction - program cost
- Break-even reduction = program cost / annual loss
Reading the results
If break-even reduction is below 20 percent, the program is easy to justify even with conservative assumptions. If it is above 60 percent, the case depends on severe events or on stronger savings than FOD programs usually show in the first year. A single avoided severe event often dominates the result, so run the calculator twice: once with your real severe event count and once with zero. If the case only works with severe events, present it as risk reduction, not routine savings.
Common mistakes
Teams undercount FOD costs because they are logged as general rework or scrap. Search nonconformance records for terms like chip, swarf, debris, cotter pin and missing tool. Another mistake is claiming a one hundred percent reduction; most programs cut events substantially but not completely. Finally, count only costs that would truly disappear. Fixed overhead that stays does not count as avoided.
Frequently Asked Questions
What costs should I include for a routine FOD event?
Include direct rework labor, reinspection or borescope time, MRB and engineering time, any rewash or recleaning, schedule recovery and expedite costs. Leave out fixed overhead that does not change whether the event happens.
How do I estimate severe event cost?
Use actual history where you have it: scrap value, customer chargebacks, investigation labor and containment. For events that damaged an assembly or reached the customer, many companies find one event exceeds the annual program budget.
Is a 40 percent reduction realistic?
It depends on your starting point. Shops with no formal tool control or housekeeping often see large early gains, while mature programs see smaller increments. Use a conservative value and test the break-even number.
Does this calculator replace an FOD program?
No. It only quantifies the business case. A real program needs defined FOD-sensitive areas, tool and hardware control, training, audits and corrective action. See the related checklist for the program elements.
We can mine your NCR and rework history in the ERP for FOD-related events so the inputs come from data instead of memory.
