Budget vs Actual Variance Commentary Worksheet
Variance commentary is where the controller adds value, and where time disappears. This worksheet calculates the variance for you and gives every line a driver, an owner and a sentence of explanation.
| Cost line | Budget | Actual | Variance (actual - budget) | Variance % | Driver | Owner | Commentary | |
|---|---|---|---|---|---|---|---|---|
$26,500 | 6.4% | |||||||
$5,200 | 4.1% | |||||||
-$3,700 | -3.8% | |||||||
$6,400 | 30.5% | |||||||
$7,800 | 52% |
Cost lines: a positive variance means actual cost is above budget (unfavorable). For revenue lines, flip the reading. Set a materiality rule, for example comment on every line over 5 percent or a fixed currency amount.
Draft variance commentary from ERP data
Optional review of how AI can propose first-draft explanations from your ERP transactions, with a person approving every line.
Optional. The tool and every export work without this. No spam.
How to use it
Paste or type budget and actual by cost line from your ERP trial balance or cost report. Variance and percent variance compute automatically. For every line beyond your materiality threshold, choose a driver, name an owner and write one plain sentence. Export to Excel or PDF and attach it to the month-end pack so executives read explanations rather than raw numbers.
Choosing the driver
Most manufacturing variances fall into a few buckets. Naming the bucket keeps commentary honest and makes trends across months visible.
- Volume: more or fewer units than budget
- Price: rate paid differs from standard
- Mix: different product or customer mix
- Efficiency: usage, labor hours, scrap, rework
- Timing: cost landed in a different period
- One-off or error: needs correction or disclosure
Good commentary and common mistakes
Good commentary says what happened, why, whether it will repeat and what is being done. Weak commentary restates the number. Avoid blaming 'timing' without naming the transaction. When the same driver appears three months running it is no longer timing. Make sure budget and actual are on the same basis, for example the same allocation of overhead and the same currency rate, or the variance will be an artifact.
Frequently Asked Questions
What variance threshold should I use?
A common rule is to explain any line that is over 5 percent and above a fixed amount that matters to your size of business. Use both tests so tiny lines with large percentages do not waste time.
Is a positive variance good or bad?
For costs, positive means spending above budget, which is unfavorable. For revenue, positive means above budget, which is favorable. Label the sign convention at the top of the pack.
Should I analyze price and volume separately?
Yes for material and revenue lines. Price variance is the rate difference times actual quantity, and volume variance is the quantity difference times budget rate. This worksheet gives the total, and the driver column records the main cause.
How often should variance be reviewed?
Monthly at minimum, and weekly for volatile lines like freight, overtime and scrap. Faster review lets you fix causes while they still matter.
If your team spends the first week of every month assembling variance data, Netray can help automate the pull from your ERP read-only, so people only write the commentary.
