How to use it

Enter the month's KPI results alongside their targets, then write short entries for wins, misses and decisions needed. Add actions with an owner and due date in the table, and carry open items from last month. Export to PDF or Word and send it before the meeting so the discussion time goes to decisions rather than reading. Keep the same layout every month so trends are easy to spot.

What to put in each section

The scorecard shows result against target, never the result alone. Wins should name the change that produced them, so they can be repeated. Misses should state the cause, not just the shortfall. Decisions needed is the most useful section: it lists the approvals, budget or policy choices that only leadership can make, with a recommendation.

  • Scorecard: four to eight measures, same every month
  • Wins: specific, with the action behind them
  • Misses: cause plus recovery plan
  • Actions: owner, due date, status
  • Decisions: ask, recommendation, deadline

Common mistakes

Do not paste screenshots of ERP screens without a conclusion. Avoid changing KPI definitions between months. Do not bury a miss in an average; show the worst line, cell or customer. Check that figures tie to the ERP at the same cutoff date as finance, otherwise the review turns into a debate over whose number is right. Close actions visibly, because an action list that only grows loses credibility.

Frequently Asked Questions

How long should an operations review be?

One to two pages for the report and 30 to 60 minutes for the meeting. If the meeting runs longer, the report probably lacks clear decisions or the KPI list is too long.

Who should receive it?

Plant leadership, department heads and finance. Send it a day ahead so people arrive having read it. Add executives only for the decisions section if needed.

Should targets be shown every month?

Yes. A result without a target cannot be judged. Show the annual target and, where seasonal, the monthly target as well.

How do I keep it from becoming a status report?

End with decisions and actions. If a line needs no decision, no action and no explanation, remove it from the pack.

If assembling this pack takes days of exports, Netray can help automate the numbers from your ERP while keeping the data in your environment.
