Rollback plan

Rollback trigger: More than two production lines unable to record output for over one shift, or inventory accuracy falling below the agreed threshold after first cycle count.

Decision authority: the plant manager with the go-live lead. Rollback steps, data re-sync approach and communication plan are documented in the cutover plan and have been reviewed by all signatories.

Hypercare

Hypercare period: 4 weeks. During hypercare the go-live lead reviews open issues daily and reports to the plant manager. Exit from hypercare requires closure of all severity 1 and 2 issues and handover to normal support.

Decision

Decision at go/no-go meeting (circle one): GO / GO WITH CONDITIONS / NO GO

Conditions, if any:

Sign-off

Plant manager / Date
Go-live lead / Date
IT manager / Date
Quality manager / Date
Finance controller / Date

Adapt the criteria to your Plex scope and local procedures. A criterion marked Not ready should have a named owner and a date, and the decision should be recorded even if the answer is no.

Plan a post go-live monitoring dashboard

Optional: we can discuss read-only monitoring of transactions and inventory after your cutover.

Optional. The tool and every export work without this. No spam.

How to use the sign-off

Fill the site details and the scope that will go live, then print or export the document before the go/no-go meeting. Walk the readiness table row by row and mark each item Ready, At risk or Not ready, with an owner. Capture open issues with workarounds. At the end, record the decision and conditions, and collect signatures from operations, IT, quality and finance, not only the project team.

What readiness really means

Readiness is not that the software works in test. For a shop floor system it means data is reconciled, users can log in with the right role, devices are physically installed and tested at each workcenter, wireless coverage holds under load, and the plant can operate on day one without waiting for the project team. Include the finance close approach because costing questions surface within weeks.

  • Test devices on the real shop floor, not in the office.
  • Rehearse cutover with actual timings.
  • Confirm who answers the phone during the first shift.

Rollback and hypercare

Agree the rollback trigger before go-live, in measurable terms, when emotions are calm. For a rollout that replaces an existing system, rollback means keeping the old process alive long enough to resume, and re-syncing whatever was recorded in the meantime. Hypercare should have named people on each shift, a daily issue review and clear exit criteria.

Common mistakes

Teams treat the meeting as ceremony and approve with unresolved risks. Others forget the second and third shifts, which meet the system with the least training. Do not mark a criterion Ready on the project team's word alone: ask the process owner. Finally, avoid vague conditions such as 'monitor closely' and use dated actions.

Frequently Asked Questions

Is this an official Plex document?

No. It is an independent template that reflects common go-live practice for manufacturing systems. Adapt it to your Plex scope and your implementation partner's methodology.

Who should sign?

Operations leadership, IT, quality, finance and the go-live lead at minimum. If a department that must live with the system does not sign, the decision is not really shared.

What does GO WITH CONDITIONS mean?

It means go-live proceeds provided specific dated actions complete, such as closing a named defect or finishing training for a shift. Conditions must be written, owned and checked.

How long should hypercare last?

It depends on site complexity. Two to eight weeks is common. Set exit criteria such as no open severity 1 or 2 issues and stable daily transaction volumes instead of relying only on elapsed time.

Netray can help monitor the first weeks after go-live by building read-only dashboards on your ERP and MES data that surface missing transactions and inventory discrepancies.
