Employee Turnover Cost Calculator for Manufacturing

Turnover looks like an HR statistic, but every leaver costs real money in hiring, training and lost output while the replacement learns the job. This calculator adds those costs and shows what a higher or lower turnover rate means for the year.

How to use the calculator

Enter headcount, annual turnover rate, average wage and burden. Then add recruiting cost per hire, paid training hours, the number of weeks a new hire takes to reach full productivity and the average shortfall during that period. The result shows the annual total and the cost per leaver, plus a chart of total cost against turnover rate. Use actual figures from payroll and recruiting invoices instead of guesses wherever possible.

  • Turnover rate is leavers divided by average headcount
  • Burden covers taxes and benefits, not overhead
  • Ramp shortfall is an average over the ramp period
  • Run several scenarios for different rates

The formulas

Leavers equal headcount times turnover rate. Loaded hourly cost equals wage times one plus burden. Recruiting cost is leavers times the cost per hire. Training cost is leavers times training hours times loaded cost. Ramp cost is leavers times ramp weeks times 40 hours times loaded cost times the shortfall percent, which assumes a 40 hour week. Admin cost is leavers times admin hours times loaded cost. The total is the sum of these.

What the estimate leaves out

The model is deliberately conservative. It ignores scrap and rework caused by inexperience, overtime paid to cover empty positions, safety incidents among new starters, lost customer deliveries and the loss of experienced know-how. If you can estimate even one of those, add it to the total. Compare the result with the cost of retention measures such as wage adjustments, better onboarding and shift flexibility.

Common mistakes

Do not mix annualized and period turnover figures, and do not count transfers within the plant as leavers unless you also count their ramp cost. Be careful with temporary agency workers: their turnover may carry different costs, such as agency fees rather than recruiting cost. Update the inputs with real numbers every year.

Frequently Asked Questions

What turnover rate is acceptable?

It depends on the labor market, region and role. Compare with your own trend, your area and your industry sources. Focus on first-year turnover, which is often much higher than tenured turnover.

Why is the ramp-up cost so large?

Because new hires are paid in full while producing less and needing coaching. Even at a moderate shortfall over several weeks, the lost output often exceeds recruiting cost. Shortening ramp time is a lever.

Is the cost per leaver realistic?

It depends on your inputs. The calculator only adds what you enter, so skilled roles with long training will show a much higher figure than simple tasks. Use your own measured values.

Should I include overtime for vacancies?

Yes if you can estimate it. Multiply vacancy days by the premium paid to cover, and add it to the total. It is excluded by default because it varies a great deal between plants.
