Manufacturing Process Audit Checklist (ISO 9001 and Layered Process Audit)

A process audit checks how a manufacturing process actually runs against how it is supposed to run. This checklist combines ISO 9001 operational control items with layered process audit questions, so one tool serves both the internal auditor and the supervisor walking the line.

Layered Process Audit Questions (Supervisor and Manager)

Score each audit as the percentage of items conforming. Treat any critical item that fails as a finding that requires containment and a corrective action, regardless of the overall score.

How to use this process audit checklist

Pick one process or line, then audit at the point of work: watch the operator, check the instruction, look at the record. Do not audit from an office. Take the sample from the current shift, use a first piece and a running piece, and follow the product through the next operation. Record evidence for every nonconforming item, such as the part number, time, and station, so a corrective action can be raised without a second visit.

  • Audit one process at a time and keep the audit under about an hour
  • Ask open questions: show me how you check this
  • Record evidence for every finding
  • Rotate shifts and auditors so the audit finds real conditions

The standards behind it

ISO 9001 asks you to plan and control production and service provision, including documented information, suitable resources, monitoring and measurement, identification and traceability, and control of nonconforming outputs. Automotive customers add the layered process audit idea, in which supervisors and managers do short, frequent audits of high-risk processes so that problems are caught between formal audits. This checklist paraphrases those themes; it is not the text of the standard, and your customer's own requirements take precedence.

Reading the results

Count conforming items over applicable items to get a percentage, but read the pattern. Several failures in documentation and training suggest a change control gap. Failures in equipment and calibration suggest a maintenance system problem. Repeated failures in the layered questions mean the audit itself is not being followed up. A single critical failure matters more than a high overall score, because it points to a risk of product escaping.

Common mistakes

Audits become paperwork when auditors check records only, when findings have no owner, or when the same finding repeats for months. Another trap is auditing the process the way it is documented and not the way it is practiced. Close the loop: log every finding in your corrective action system, review open findings at the weekly production meeting, and retire audit questions that no longer find problems.

Frequently Asked Questions

What is a manufacturing process audit?

A process audit examines whether a specific production process is run as planned, by observing the work, checking records and equipment, and comparing them with documented requirements. It differs from a product audit, which checks the finished product, and from a system audit, which covers the whole quality system.

How often should process audits be done?

Formal internal process audits are normally planned at least yearly, with frequency based on risk and past performance. Layered process audits are short checks done daily, weekly, or monthly by different management levels on high-risk processes.

Is this checklist suitable for ISO 9001 internal audits?

Yes, it covers common ISO 9001 operational control themes. Add questions specific to your procedures and customer requirements, and make sure the audit program covers every process and clause over the cycle.

What is a layered process audit?

It is a short audit of a process performed at several management levels, for example a team leader every shift, a supervisor weekly, and a manager monthly. The goal is frequent verification of critical process controls and fast escalation of problems.
