SAP EWM Go-Live Cutover Plan Template

A warehouse cutover has a small time window and almost no tolerance for surprises. This template gives a structure for the weekend: freeze, count, load, reconcile and decide, so everyone knows what happens in what order.

SAP EWM Go-Live Cutover Plan Template

Cutover Plan: Plant 1 EWM Rollout

Warehouse number: W100 Go-live date: 2026-11-16 Cutover manager: A. Morgan

Scope: Inbound, putaway, picking, packing and outbound for all finished goods bins. Raw material store stays on the legacy system.

1. Preparation

Confirm configuration transported and tested, master data signed off, users trained, RF devices and printers verified. Agree the freeze window and notify suppliers, carriers and customers.

Transaction freeze starts: Friday 18:00 local time

2. Stock take and reconciliation

Method: Full physical count

Count results are compared with legacy system stock by material, batch, and status. Differences above the agreed tolerance are investigated before load.

3. Cutover task list

3Extract final legacy stockData lead
4Load storage bins and stockEWM lead
5Reconcile EWM stock to countInventory control
6Release open inbound and outbound deliveriesPlanner
7Run smoke test on RF and printingSuper user

4. Go/no-go and rollback

Go/no-go review is held at the rollback decision point: Sunday 14:00, after reconciliation. Criteria include stock reconciled within tolerance, RF and printing working, critical interfaces passing, and key users available. If a criterion fails and cannot be fixed in time, execute the rollback procedure and resume legacy operations.

5. Hypercare

A daily stand-up, an issue log with severity, and a named support rota run for the agreed hypercare period. Track open deliveries, stuck warehouse tasks and stock differences each day.

Cutover reconciliation help

Optional: talk to us about a private stock reconciliation tool for your cutover weekend.

Optional. The tool and every export work without this. No spam.

How to use the template

Fill in the project fields at the top and the document updates in real time. Add dates and durations to the task table, assign each task to a named person, and export to PDF or Word for distribution. Share it with warehouse supervisors as well as IT. Review it in a dry run before the real cutover and update durations based on what you measured, because estimates made on paper are usually optimistic.

  • Assign every step to one person
  • Measure durations in a rehearsal
  • Agree rollback criteria before the weekend
  • Print the plan for the control room

Choosing the stock take method

A full physical count gives the cleanest start but needs the most labor and downtime. Counting high-value or fast-moving items before the freeze and reconciling the rest from the legacy system can shorten the window, with more risk of hidden differences. Reconciling from the legacy system alone is only sensible if inventory accuracy is already proven high. Pick the method based on measured accuracy, not on schedule pressure.

Go/no-go thinking

Define go/no-go criteria in advance and make them measurable: reconciled stock within a stated tolerance, no open critical defects in inbound or outbound flow, RF devices and label printing tested on the live system, and enough trained users on shift. A decision made at 2 pm on Sunday under pressure is poor if criteria were not written down on Thursday.

Common mistakes

Cutover plans fail on dependencies that were never written down.

  • Open deliveries left in limbo at the freeze
  • Stock in transit between warehouses not accounted for
  • No plan for supplier receipts arriving during the freeze
  • Printers and RF networks tested only in the test system

Frequently Asked Questions

How long should the freeze window be?

It depends on warehouse size, count method and load volumes. Rehearse the full sequence on a copy of production data to measure it. Most teams find the first rehearsal runs well over the planned time.

Do we need a rollback plan?

Yes. Even if you never use it, defining the point after which rollback is no longer possible forces clarity. Document who can authorize it and what steps restore legacy operations.

What happens to open deliveries at cutover?

Decide per document type. Common options are to complete them before freeze, cancel and recreate them in the new setup, or transfer them with a controlled procedure. The key is a written rule per case.

Is this a legal or contractual document?

No. It is an operational plan template. If your project contract defines acceptance criteria, align the go/no-go list with them and have your own reviewers approve the final version.

If you want an automated stock reconciliation between legacy and EWM that runs on your own servers during cutover, we can discuss building one for your project.
