SAP S/4HANA Migration Business Case and Payback Calculator

Most S/4HANA business cases are built in a spreadsheet the night before a board meeting. This calculator gives you the same arithmetic with clear inputs, so you can test how sensitive the answer is to cost, benefit and discount rate.

Your numbers

$

Licenses to convert, partner fees, internal backfill, data migration, testing, training and contingency.

$/yr

Retired systems, reduced manual close effort, lower custom support and archived data.

$/yr

Inventory reduction, faster order-to-cash, fewer expedites. Count only what finance will accept.

$/yr

Subscription or hosting uplift, extra support tiers, new tooling.

9 %
50 %

Share of full annual benefit realized in year 1.

Your results

Simple payback
3.9 years
Years of steady-state net benefit needed to recover the one-time cost. Zero means the case never pays back.
Five-year NPV
-$1,137,121
Discounted net benefit over five years minus the one-time cost.
Net annual benefit at steady state
$1,650,000
Year 1 net benefit
$500,000
Five-year ROI
9.2%
Undiscounted gain over five years as a share of the one-time cost.

Planning estimate only. Replace the example values with figures your finance team has validated. The model assumes level benefits after year 1 and ignores inflation and tax.

Five-year NPV as the discount rate changes

How to use it

Enter the one-time program cost first, including internal time and contingency, not just the partner quote. Then add operating savings and business benefits separately, because finance usually trusts savings more than benefits. Add the extra run cost of the new platform, then adjust the ramp-up for year 1. Watch the primary outputs, payback and five-year NPV, and use the chart to see how the discount rate changes the result.

The formulas

Net annual benefit is savings plus benefit minus added run cost. Simple payback is one-time cost divided by net annual benefit. Year 1 applies the ramp-up percentage to gross benefit, then subtracts the full run cost. NPV discounts each year by the rate and subtracts the up-front cost, treating year 1 cash flow as arriving at the end of year 1.

  • Payback = one-time cost / net annual benefit
  • Year 1 = (savings + benefit) x ramp - run cost
  • NPV = sum of discounted yearly net benefit - one-time cost

How to read the result

A payback under four years is often acceptable for infrastructure that is also a mandatory move, since ECC mainstream maintenance ends and the alternative is paid extended support or unsupported risk. Many programs are justified by avoided risk, not positive NPV. If the NPV is negative, the case may still stand if you show what the do-nothing option costs. Run the calculator once for each option.

Common mistakes

Teams forget internal backfill and training, treat benefits as certain, and ignore the extra run cost of subscription or hosting. Others claim savings from systems that stay alive for another year. Be conservative on benefits and generous on cost, then test the downside by lowering ramp-up and raising the one-time cost by 20 percent.

Frequently Asked Questions

What discount rate should I use?

Use your company's hurdle rate or weighted cost of capital, which finance can supply. Many manufacturers use a range between 8 and 12 percent. Use the chart to show the result across the range.

Should the do-nothing option be modeled?

Yes. Run the calculator for the migration, then separately estimate extended maintenance, rising support cost and risk exposure for staying on ECC, and compare the two results.

Why is payback zero?

Zero means net annual benefit is zero or negative, so the one-time cost is never recovered at these inputs. Raise benefits, cut run cost or revisit the scope.

Does this include license cost?

Only if you include it in one-time or added run cost. Licensing and subscription terms differ per contract, so enter the values from your own commercial proposal.

Netray can help build the cost baseline from your actual ERP usage, support tickets and custom code inventory so the inputs are evidence rather than guesses.
