SAP S/4HANA implementation partner scorecard

Compare up to five S/4HANA partners or consultants on weighted criteria and see the ranking update as you score. The interview bank is written for on-premise and Cloud Private Edition projects and tests what separates S/4HANA specialists from generalists: transition paths and conversion tooling, Business Partner and CVI, the Universal Journal, SPRO and transports, clean core levels, BAdIs, CDS view entities, RAP and Fiori.

Neutral by design: this tool does not name, rank or recommend any consulting firm. You add the candidates.

Step 1: Add the candidates

Up to 5 partners or individual consultants.

No candidates yet. Add the partners on your shortlist, or start with placeholders and rename them later.

Step 2: Set the weights

0 ignores a criterion, 5 makes it critical. Share shows its part of the total.

Step 4: Weighted ranking

Scores are normalized to 100 over the criteria you have scored.

Red flags in S/4HANA partner evaluations

  • Senior people in the sales meeting, unnamed juniors on the proposal

The team you interview should be the team you get. Ask for a key-person clause.

  • Answers in ECC terms only (customer and vendor masters, classic MRP, WM)

S/4HANA changed the data model and several functions. ECC experience alone is not S/4HANA experience.

  • Plans to blueprint and rebuild every current process

SAP Activate uses fit-to-standard workshops and a backlog of deltas, not an as-is copy.

  • Comfortable with modifications and direct writes to SAP tables

These are clean core level D and raise the cost of every release upgrade.

  • No custom code usage analysis before sizing remediation

Usage data from SCMON and SUSG usually shows code that can be retired instead of fixed.

  • Business Partner and CVI left to the conversion weekend

Customer and vendor synchronization and cleansing are preparation work before the conversion.

  • No mock conversion or full load rehearsal in the plan

Downtime and data issues are only known after a measured rehearsal.

  • No transport strategy or changes made directly in production

Uncontrolled transports cause sequence errors, missing objects and audit findings.

  • Certifications claimed for the firm but not the named people

Ask for each consultant's certification name, code and date and verify the badge.

  • Low fixed fee with broad exclusions

Excluded data, custom code and interfaces usually return as change orders.

  • Says Private Edition removes all technical work for the customer

SAP runs infrastructure and technical maintenance, but development, transports and many decisions stay with you and your partner.

  • Unverifiable claims of exclusive status, guaranteed timelines or AI features

Ask for written evidence and confirm eligibility with SAP. Real partners describe risks, not guarantees.

How to use the S/4HANA partner scorecard

  1. 1

    Add the candidates

Enter up to five partners or individual consultants from your shortlist. Nothing leaves your browser unless you save or ask for a review.

  2. 2

Pick a preset and set the weights

Weight each criterion from 0 (ignore) to 5 (critical). A system conversion of a heavily customized ECC should weight product depth, custom code and on-prem experience higher than a new implementation on Cloud Private Edition would.

  3. 3

    Interview with the question bank

Ask functional questions to the proposed solution architect and module leads, technical questions to the ABAP and Basis leads who will do the work, and project-lead questions to the named project manager, not the sales lead.

  4. 4

Score each candidate 1 to 5

Score against the evidence notes for each criterion and tick any red flags you heard. The weighted ranking and chart update instantly.

  5. 5

    Export or save

Download the scorecard as PDF, Excel, Word or CSV for your steering committee, or save it to your Netray account to continue later.

Questions

What should an SAP S/4HANA implementation partner be able to show me?

A named team with S/4HANA experience by release and role, a plan built on SAP Activate with fit-to-standard workshops, test cycles and rehearsals, sample deliverables from a past S/4HANA project, and recent references on the same transition path. They should also explain how they govern custom code against SAP's clean core levels.

Does this scorecard apply to on-premise and Cloud Private Edition?

Yes. Both editions keep backend access, SPRO configuration, ABAP development and the transport system, so the same criteria and most questions apply. For Private Edition under RISE with SAP, add the questions on what SAP runs and what stays with you and your partner.

Should we choose a new implementation or a system conversion?

It depends on how much of your current process design and custom code you want to keep, how much history you need and your downtime limits. SAP also offers selective data transition approaches such as shell conversion and mix and match. Ask each candidate to recommend a path for your situation and explain what would change their mind.

What is clean core and why does it matter when choosing a partner?

SAP rates extensions in levels A to D, from released APIs (A) to classic APIs such as BAdIs and user exits (B), internal SAP objects (C) and not recommended techniques such as modifications (D). A partner who targets higher levels leaves you with cheaper upgrades. Ask how they classify and approve every custom object.

Which SAP certifications should S/4HANA consultants have?

SAP publishes certifications by code on learning.sap.com, and several apply to both Private Edition and on-premise, for example C_TS452 for Sourcing and Procurement. Ask for each named consultant's certification code and date and verify the badge. Certification shows product training; references and interviews show delivery skill.

Should I hire a partner firm or independent S/4HANA consultants?

A firm can staff the architect, module, ABAP and Basis roles and absorb turnover. Independent consultants can be senior and cost less per hour but each is a single point of failure. Score both on the same criteria. Most S/4HANA projects need functional, technical, Basis and project-lead coverage.

How should I weight the criteria?

Start from the preset closest to your project. System conversions should weight product depth, team continuity and on-prem experience highest. New implementations should weight industry fit and methodology higher. Set a criterion to 0 if it does not matter to you.

Is my data stored anywhere?

The scorecard runs in your browser. It is only stored if you choose to save it to your Netray account, and only sent to us if you ask an engineer to review it.
